【摘要】：民營(yíng)企業(yè)二次創(chuàng)業(yè)是指民營(yíng)企業(yè)憑借企業(yè)家的膽識(shí)、冒險(xiǎn)精神和創(chuàng)新意識(shí),采用非常規(guī)運(yùn)作方式,使企業(yè)獲得超常的發(fā)展,完成了一次創(chuàng)業(yè)之后的再創(chuàng)業(yè)。 幾乎每個(gè)發(fā)展中的企業(yè)都存在二次創(chuàng)業(yè)問(wèn)題,而多數(shù)民營(yíng)企業(yè)限于自己在經(jīng)營(yíng)理念和管理水平等諸多條件的制約,成功實(shí)現(xiàn)二次創(chuàng)業(yè)的難度更大。如何把握住關(guān)鍵因素,切實(shí)找到適合絕大多數(shù)民營(yíng)企業(yè)二次創(chuàng)業(yè)的道路,使企業(yè)逐步走上科學(xué)管理規(guī)范發(fā)展的道路上來(lái),對(duì)目前身處經(jīng)濟(jì)危機(jī)中的民營(yíng)企業(yè)來(lái)說(shuō)有著非常重要的現(xiàn)實(shí)意義。 本人長(zhǎng)期在企業(yè)一線從事經(jīng)營(yíng)管理工作,平時(shí)深感理論知識(shí)匱乏,通過(guò)這幾年的在校學(xué)習(xí),初步了解和掌握了一些企業(yè)管理的理論知識(shí),如何將所學(xué)知識(shí)應(yīng)用于企業(yè)管理的實(shí)踐中真正躲到學(xué)以致用,也是本文的重要目的。 論文的主要內(nèi)容為： 1.運(yùn)用PESTEL方法分析行業(yè)和公司所處的宏觀環(huán)境；運(yùn)用波特五力模型進(jìn)行碳素產(chǎn)業(yè)競(jìng)爭(zhēng)力分析； 2.基于VRIO分析框架分析公司核心競(jìng)爭(zhēng)力； 3.運(yùn)用SWOT分析方法、IE評(píng)價(jià)矩陣及QSPM模型確定公司戰(zhàn)略思路,解決困擾公司發(fā)展的疑難問(wèn)題； 4.通過(guò)市場(chǎng)細(xì)分與市場(chǎng)定位確定公司營(yíng)銷組合戰(zhàn)略,并通過(guò)建立高效的管理支撐體系和戰(zhàn)略伙伴合作實(shí)現(xiàn)公司營(yíng)銷戰(zhàn)略。 主要結(jié)論： 首先,管理理念的根本改變是海天公司“第二次創(chuàng)業(yè)”成功的關(guān)鍵。要改變以前依靠創(chuàng)始人特殊個(gè)人關(guān)系因素取得成功的模式,依靠專業(yè)團(tuán)隊(duì)的力量,只有建立起高素質(zhì)的企業(yè)經(jīng)營(yíng)團(tuán)隊(duì),才能使企業(yè)在市場(chǎng)競(jìng)爭(zhēng)中處于優(yōu)勢(shì)地位,否則,一切都是空談。 其次,面對(duì)目前市場(chǎng)低迷,公司客戶單一的情況,需要加大對(duì)市場(chǎng)開(kāi)發(fā)的力度,重點(diǎn)放在優(yōu)質(zhì)客戶的開(kāi)發(fā)上,以銷售拉動(dòng)生產(chǎn)逐步擴(kuò)大產(chǎn)銷規(guī)模。 第三,在目前資金缺乏、土地和設(shè)備大量閑置的情況,積極引進(jìn)合作伙伴合資經(jīng)營(yíng)是企業(yè)快速發(fā)展的捷徑。通過(guò)與有實(shí)力的炭素企業(yè)合作,可以引進(jìn)資金和人才,同時(shí)還可以依靠合作伙伴的市場(chǎng)資源快速擴(kuò)大市場(chǎng)份額,取得良好的經(jīng)營(yíng)業(yè)績(jī)。 第四,要通過(guò)與上下游建立戰(zhàn)略合作伙伴關(guān)系,穩(wěn)固公司供銷鏈,以降低采購(gòu)和市場(chǎng)開(kāi)發(fā)成本,保證公司長(zhǎng)期穩(wěn)定地發(fā)展。
[Abstract]:The second venture of the private enterprise means that the private enterprise relies on the enterpriser's courage, the adventurous spirit and the innovation consciousness, adopts the unconventional operation way, causes the enterprise to obtain the supernormal development, has completed the new venture after the first venture. Almost every developing enterprise has the problem of starting a second venture, but most private enterprises are restricted by their own management concept and management level, so it is more difficult to successfully realize the second venture. How to grasp the key factors, It is of great practical significance for the private enterprises in the present economic crisis to find a road suitable for the majority of private enterprises to start a second venture and to make the enterprises step by step on the road of scientific management standard development. I have long been engaged in business management work in the front line of the enterprise, and usually I am deeply aware of the lack of theoretical knowledge. Through my study in school in the past few years, I have preliminarily understood and mastered some theoretical knowledge of enterprise management. How to apply the knowledge to the practice of enterprise management is also the important purpose of this paper. The main contents of the thesis are as follows:. 1. Using PESTEL method to analyze the macro environment of industry and company, using Porter's five-force model to analyze the competitiveness of carbon industry; 2. Analyzing the core competence of the company based on the VRIO analysis framework; 3. Using the SWOT analysis method to determine the strategic thinking of the company by using IE evaluation matrix and QSPM model, and to solve the difficult problems that haunt the development of the company; 4. The company's marketing combination strategy is determined by market segmentation and market positioning, and the company's marketing strategy is realized by establishing an efficient management support system and cooperation with strategic partners. Main conclusions:. First of all, the fundamental change in management philosophy is the key to the success of Haitian's "second venture". It is necessary to change the previous success model based on the founder's special personal relationship factors, and rely on the strength of the professional team. Only the establishment of a high-quality management team can make the enterprise in the dominant position in the market competition, otherwise, everything is empty talk. Secondly, in the face of the current market downturn, the company customers single situation, need to increase the strength of market development, focusing on the development of high-quality customers, to gradually expand the scale of production and marketing production driven by sales. Third, in the current situation of a lack of funds and a large number of idle land and equipment, it is a shortcut for enterprises to develop rapidly by actively introducing joint ventures with partners. Through cooperation with powerful carbon enterprises, capital and talent can be imported. At the same time, we can also rely on partner market resources to rapidly expand market share and achieve good business performance. 4th, through establishing strategic partnership with upstream and downstream, to stabilize the supply and marketing chain of the company, to reduce the cost of purchasing and market development, and to ensure the company's long-term and stable development.
